What This Checklist Won't Do
I've been handling parts sourcing for a performance repair shop since 2018. I've personally made—and kept a log of—11 significant ordering mistakes that totaled roughly $3,200 in wasted budget. Nothing catastrophic. Just enough to force me to sit down and write the checklist I now run on every purchase order.
If you're a DIYer or a small shop buyer, this is for you. Six steps, about ten minutes, and it covers the things that burn people the most: oil seals, STI radiators, universal valvetronic mufflers, cabin air filters, and the old "how much to fix an alternator" question. Here's the checklist, and the mistakes that earned each step.
Step 1: Order by Engine Code, Chassis Code, and Build Date—Not by the Name on the Trunk
Most buyers focus on the model name—"STI"—and completely miss that a 2004 STI and a 2015 STI share almost no engine-bay parts. They both say STI on the back, and they use completely different radiators.
In my first year (2019), I ordered a Koyo radiator for an "STI." Just that. The customer had a 2004 Subaru Impreza STI—the GD body. The catalog listed two radiators for that generation: one for the JDM EJ207, one for the USDM EJ257. I picked the wrong one. The core was the right width, but the outlet tank sat about 20mm off from the lower hose position. That's not a problem you fix with a longer hose. $410 radiator, $60 shipping, and a restocking fee I'd rather not remember.
What I should have asked for: the chassis code, the engine code, and the build date. The Koyo radiator catalogue lists STI applications separately for a reason. The GD and the GR are not the same car just because they share a badge.
Checklist for this step:
- Write down make, model, year, chassis code, engine code, and build date before you search.
- If a supplier asks for the VIN, give it to them. That's not laziness—it's the right way.
- Verify the part against the catalogue drawing, not just the product photos.
Step 2: Oil Seals—Measure Three Dimensions, Not One
The question everyone asks is, "What's this seal for?" The question they should ask is, "What are the dimensions?"
Oil seals in the Koyo oil seal catalogue are organized by shaft diameter × housing bore × width. Not by car name. A front crank seal and a cam seal often have the same inner diameter but different outer diameters. One number matches; the other two don't.
In March 2023, I ordered 24 cam seals for a customer's engine refresh. I measured the shaft—35mm. I verified the part number against the catalogue. What I didn't check was the housing bore. The seal I ordered was 35×52×7; the engine needed 35×55×8. I want to say those are the exact numbers, but don't quote me on the last digit. The point is the difference was a couple of millimeters on the bore and one on the width. The first seal dropped into the bore and sat loose. 24 seals, $324, one angry tech, and a two-day delay (unfortunately).
The part people ignore is the width. A seal with the right shaft and bore can still be wrong if it's a millimeter too thin to sit properly in the recess. It'll look fine until it starts weeping.
- Measure three things: shaft diameter, bore diameter, and width.
- Verify the seal material—NBR for standard oil applications, FKM (Viton) for heat or chemical exposure.
- If the seal has a spring on the lip, it's there for a reason. Don't buy the version without it to save two dollars.
Step 3: "Universal" Means You Become the Engineer
The universal valvetronic muffler disaster happened in September 2022. A customer wanted a valved exhaust on his 370Z. I ordered a "universal valvetronic muffler"—a muffler with a butterfly valve, vacuum-actuated, claimed to fit anything. It was $280 and looked amazing in the photos.
What I mean by "universal": there was no controller included. No wiring. No vacuum adapter. No flanges. The inlet diameter was 2.5", which was close to the cat-back pipe. Close, but not close enough to clamp properly. By the time the exhaust shop fabricated a sleeve and relocated the valve actuator, the total was $680. The actuator ended up sitting too close to the rear subframe, and the customer eventually replaced it with a car-specific valved system. The $280 muffler is on a shelf.
The honest lesson: custom exhaust fabrication isn't my shop's core strength, and I should have said so upfront. The vendor who says "this isn't our strength—here's who does it better" earns trust for everything else. I'd rather work with a specialist who knows their limits than a generalist who overpromises.
If you're still going to try a universal muffler, run this list first:
- Measure the outer diameter of the current pipe and the inner diameter of the inlet. They need to overlap enough to clamp, not just touch.
- Get the overall body length. "Fits anywhere" means it fits nowhere without cutting.
- For valved mufflers: ask whether the controller and actuator are included. You'd be surprised how many aren't.
- Get a welder's quote before you order, not after.
Step 4: Auto Cabin Air Filter—Take Out the Old One First
The most frustrating part of cabin air filter fitment: you'd think a 2021 model year filter would fit a 2021 model. But trim levels change the filter housing. Some trims get a thicker multi-layer filter; others get a shallow single-layer. And some cars changed the housing mid-year.
I once sold a customer a "correct" cabin air filter that was 8mm taller than the slot. It bowed when installed and blocked the airflow. The AC whistled for two weeks before the customer brought the car back. The filter was right in the catalog—but wrong for that trim. The old filter would have told us the truth if we'd looked at it first.
The question everyone asks is, "What fits my car?" The question they should ask is, "Which size variant did my trim get?"
The step that most people skip: pull the old filter before ordering the new one. The dimensions, the direction arrows, and the part number printed on the frame tell you more than any compatibility tool.
- Pull the old filter and measure L×W×T.
- Check the airflow arrow direction. Install it backwards and multi-layer filters can collapse at the corner.
- If the part number is worn off, look at the filter frame—many have a reference number on the edge.
- Take a photo before you remove it. (Note to self: always do this. It kills the "which way did the arrow point" argument.)
Step 5: How Much to Fix an Alternator? Run the Math Before You Commit
People think "fix the alternator" is always cheaper than replacing it. On the surface, it makes sense: you're reusing the housing, the pulley, the frame. But the assumption skips the thing that actually drives the cost—labor and warranty coverage. Actually, it's not just labor. It's that a bench rebuild is unpredictable. A reman unit has a known failure rate; a repair depends on which other weak part decides to quit next.
In our shop in 2024, alternator repairs ran $180–$420, and replacements ran $320–$650 (based on our 2024 job tickets; verify current pricing). A repair usually means replacing the voltage regulator or the bearings. That's a fair fix if the failure is isolated. But if the stator or diode bridge is cooked, the repair bill climbs into replacement territory—without the warranty.
I watched a customer pay $350 to rebuild an alternator in June 2024, then pay $200 more in October when the regulator failed again. The rebuild was honest work. It just couldn't match the process control of a proper reman line.
When repair makes sense:
- The failure is mechanical only—bearings, not electronics.
- It's a high-output or rare alternator that's expensive to source.
- The rebuilder offers at least a 12-month warranty.
When replacement makes sense:
- The failure is electrical, and the vehicle is common enough that reman units are everywhere.
- The new/reman price with warranty is within 40% of the repair quote.
- You can't afford the downtime for a second failure.
The cost structure runs backwards from what most people assume. Repair isn't cheaper because it's "just rebuilding"—it's hand labor with risk baked in. Replacement isn't expensive because it's a whole new part—it's mass-produced with warranty support. Mass-built parts with warranties can beat hand labor on both price and reliability.
Step 6: The 10-Minute Pre-Order Verification Routine
After the third rejected order in Q1 2024, I created our pre-check sheet. Six boxes. It's the step most people skip because the part "looks right" and they're in a hurry. It's also the step that has caught 47 potential fitment errors in the past 18 months.
- Photo the old part. Before you remove anything, take a picture. If fitment goes wrong, the photo is your reference.
- Confirm the part number in two places. Use the manufacturer's catalogue (e.g., the Koyo oil seal catalogue) and one independent source. If they disagree, find out why.
- Check what's in the box. "Universal" means nothing is included. "Complete" sometimes means it is. If the listing doesn't say, don't assume.
- Read the return policy before purchase. Who pays for return shipping on a part that doesn't fit? A big chunk of my $3,200 was restocking.
- Ask about supersessions. When a part number is superseded, the new part usually fits—but "usually" isn't good enough. Check the updated drawing.
- Confirm lead time before you commit. Ordering the right oil seal and getting it in three weeks is the same as ordering the wrong one. Right part at the wrong time is the wrong part.
What This Checklist Won't Do
It won't make you a fitment expert overnight. It won't turn a $100 universal muffler into a bolt-on system. And it won't stop every mistake—I still let a wrong part through occasionally, and no checklist catches everything.
But the gap between how much money flows through a shop and how few minutes a pre-order check takes is hard to justify. Sit down for ten minutes, catch a $300 mistake, and the checklist pays for itself.
There's something satisfying about a pre-order check that catches a real problem. It's not exciting. It's the quiet victory of a job that goes right the first time.
A supplier who tells you when you're outside their lane is the supplier you come back to. Specialists exist because they've done the failure testing.
We don't do exhaust fabrication well at our shop. We know it, and we say it. That's why customers trust us when we tell them what we do well. The same logic applies to the parts you buy. Koyo makes radiators, seals, and bearings—that's their lane, and they've done the engineering to back it up.
